Why email struggles
In an email thread the request, the reminders and the attachments are spread across messages and mailboxes. Nobody has a reliable view of what is outstanding, so the practice re-asks and the client re-sends.
Make the request itemised
Ask for specific items rather than 'your records for the year'. An itemised request gives the client a checklist and gives the practice a status that updates as each item arrives.
Keep everything against the client
When uploads land against the client record rather than in a personal inbox, anyone picking the job up can see what is present and what is still missing. Reminders become factual rather than apologetic.
Measure the wait, not the effort
The metric worth watching is how long a request sits open. Shortening that wait usually does more for capacity than speeding up preparation.
